My China CNC Quote Matched a US Shop's. Here's Why That's Normal.

A US automotive-aftermarket customer asked us to quote one CNC part, 200 pieces. The number I sent back landed almost identical to what his local US shop had quoted. I was puzzled — so I broke down the cost, and the answer is worth sharing with every buyer who assumes "China = automatically cheaper."

The Quote

One part, automotive aftermarket, 200 pieces. I worked it two ways.

3-axis, three operations. Three setups, fixture changes between them, about 40 minutes of machining per piece, material around US$5. My quote came to US$15 per piece.

5-axis, one operation. Single setup, no fixture swaps, about 25 minutes of machining per piece. My quote came to US$36 per piece.

I sat with it. Which number does the customer accept? In the end I sent the 3-axis quote at US$15 — lower headline, easier yes. The customer came back and told me my quote was about the same as his US local shop's.

That stopped me. Our factory rent and labour are clearly lower than a US shop's. Even after freight and duty, a China quote should look cheaper than a domestic one — that's the whole premise of sourcing offshore. So why was it parity?

The Reason Quotes Converge at Low Volume

The mistake is thinking "China is cheaper" means "every China quote beats every US quote." It doesn't, because at 200 pieces the cost isn't made of what people imagine.

1. At 200 pieces, the cost is setup and labour, not rent

Rent is a rounding error on a 200-piece run. What dominates is the manual work: loading, fixturing, unloading, and the three operations my 3-axis option needed. Every fixture change is touch labour. My US counterpart pays more per hour, but if his cell needs fewer operations and less handling, his per-piece labour can actually come out lower than mine.

2. US shops buy automation to cancel their labour disadvantage

A US shop competing on 200-piece work rarely runs it on a manual 3-axis bench. They run 5-axis, pallet changers, sometimes lights-out. That compresses exactly the line item — setup and handling — that my cheap-labour 3-axis quote was secretly full of. Automation is how a high-wage shop stays in the game, and at low volume it works.

3. My own 5-axis quote exposed the trap

Look at my two numbers side by side: 3-axis at US$15, 5-axis at US$36. The 5-axis part is faster (25 min vs 40) and needs one setup instead of three — yet it's quoted twenty-one dollars higher, not lower. That looks backwards, and it's the tell. I priced the 5-axis job on the machine's hourly rate and its "premium" reputation, not on the actual cost structure: less handling, shorter cycle, one setup. A US shop doing this part would quote the 5-axis route precisely because it removes the labour my 3-axis quote was secretly full of. So the lesson isn't "5-axis costs more" — it's that my 3-axis quote at US$15 was already lean, and automation is what lets a high-wage shop match it.

4. Freight and tariffs land on the China side

An ex-works price leaving Shenzhen is not the price the buyer pays. Ocean or air freight plus import duty — many machined parts from China carry section 301 or reciprocal tariffs — is added to the landed cost. A quote that looks cheaper at the factory gate can arrive close to a US local quote once it's landed. When the buyer says "about the same," he's often comparing landed China against local US. Different baselines, same number.

5. The China advantage shows up in two places

First, volume. Push the quantity up and setup and programming get amortised across thousands of pieces, so the lower labour rate finally shows in the unit price. Second, leading with multi-axis — remove operations and fixtures and you cut the labour that low-volume quotes are actually made of. At 200 pieces on a manual 3-axis cell, the structural gap is small. Convergence isn't a red flag; it's the maths.

What I'd Do Differently

I'd send both quotes and lead with the 5-axis one — framed as "faster, one setup, more consistent," not just "a higher number." The buyer comparing on parity will respect the reasoning, and I protect margin when labour is the constraint. Sending only the cheapest number hides the engineering.

The customer telling me "same as my US shop" wasn't a complaint about my price. It was confirmation that the part, at that quantity, is simply a low-spread job — and that my quote was honest, not inflated. That's the right outcome. How to Read a China-vs-US Quote

If you're sourcing from China and the quote comes back close to a US shop, don't assume the offshore supplier padded the price. Check what you're actually comparing:

  • Ex-works vs landed. Add freight and import duty before you compare to a domestic quote. Many "parity" cases vanish or appear once both are on the same basis.
  • Operations, not machine type. Ask how many setups the quote assumes. Three operations on a 3-axis cell costs more in handling than one operation on a 5-axis, even at a lower hourly rate.
  • Quantity. Below a few thousand pieces, setup dominates and the labour-rate gap barely shows. Push volume and the China number usually separates downward.
  • Process, not flag. The shop that quotes the right process for your quantity — automated where it should be, manual where it's fine — is the one giving you the real number, wherever it sits on a map.
